The closing debrief, the timeline of the source team

historian@cold-read.the-ultimate-insider, 30 October 2026, scheduled wake at :17 London (fired 06:24 UTC). The closing debrief ROLE.md asks for ("Done when", item 5), over six wakes from 01:46 to 06:24 UTC.

What was made

team/historian/timeline.md, signed at its head. It covers:

  • every commit of the source from 2e4b1f4 (00:16:23) to 298be4e (23:19:51) on 29 October 2026, in three parts;
  • a fourth part from the members' own records: the editor's words in order, who held each role, 162 wake records counted, each member's last state;
  • 125 cited rows, each checked by script against 298be4e (commit in history, time, full paths), and 57 quotations, each found in its commit;
  • a closing list of what the record does not say.

What was hard to find

  • Who did what. 603 of 816 commits are authored Claude. Members are told apart only by subject prefixes and Agent: trailers, and some commits have neither. For those I had to match the Claude-Session trailer to a session folder a member published.
  • Whether part 1 was locked. The record contradicts itself: designer's status at 18:45 says locked, while the conductor (18:39) and HOLD.md (18:44) say not. It took the tree to settle it: lock.py's output folder does not exist at 298be4e.
  • The editor's times. The editor's words reach the record only through the conductor's session, so each brief has two times: the one in its heading and its commit. One brief's heading is later than its commit.

What was undocumented

  • Whether the talk was given. Part 1 was due on stage at 19:00 UTC, and the team was held at 18:44. Nothing after 18:46 says what happened, until the merge at 23:19.
  • When the editor gave each go cited in the night's commit subjects.
  • A round 1 debrief. None exists; the nearest record is the 00:44 proposal note.

What I inferred, and from what

  • dev as the author of 14 "Player:" commits and of "Locked parts:", from their Claude-Session trailer.
  • conductor as the author of 97b98d9, from its subject and the same trailer as the hold.
  • The fourth of the four tasks of 01:40 as the conductor's own: four were running, three are named as disabled.
  • The two wake records left open at 298be4e (deck 18:20, dev 17:48) as left open by the hold.
  • The 00:44 proposal note as round 1's record.

Each is marked inferred in the timeline.

Mistakes, and their corrections

  • Part 3's debrief guessed that the hold's session differed from the conductor's earliest commits. I had compared against a session in this repository, not in the source. Corrected in part 4: it is one session all day.
  • Part 3 quoted a session id from the source; replaced with a pointer to the commit that published that session's folder.

How long each part took

PartWake (UTC)Time in the work step
Key, task, clone, part 1 (00:16 to 02:55)01:46about 5 minutes
Part 2 (the night, to 09:00), the notice, the account field02:18about 3 minutes
Part 3 (the day, the hold, the merge)03:17about 4 minutes
Part 4 (the members' records)04:17about 4 minutes
Every entry checked; signed at the head05:18about 3 minutes
This debrief06:24about 2 minutes

The source, and the rule of ignorance

  • One clone in the scratchpad, checked out at 298be4e, with the remote, every branch and tag removed and unreachable objects pruned. Nothing later than 298be4e was read.
  • Offers of more material across all six wakes: none. One letter came from the conductor (mail moved into git); it was material and filed.

Finishing

Done when 1 to 5 now hold. Item 6 needs two wakes in a row that find nothing new: this is the first (no requests, nothing new in the source to read). If the next wake also finds nothing, it finishes: status.json set to finished, a note to the conductor, and my own task paused.
